02 / A buying decision
AI consultant or automation agency: which do you need?
If you need to decide what should change, look for strategy and workflow assessment. If you already have a defined process and acceptance criteria, look for implementation capability. Some providers do both; evaluate their actual scope rather than their label.
Start with the unresolved question
| Your situation | Capability to look for | What to ask for |
|---|---|---|
| Several possible uses of AI, no clear priority | Strategy and workflow assessment | A prioritised use case, value assumptions and readiness assessment |
| Defined workflow, known systems and a clear owner | Automation engineering | An integration plan, tested implementation and operating documentation |
| A working tool that the team rarely uses | Workflow redesign and adoption support | Observed barriers, practical training and measures of sustained use |
| A new customer-facing AI product | Product research, design and engineering | Customer evidence, a bounded prototype and evaluation criteria |
Five questions to ask a provider
- What exact decision or deliverable will this engagement produce?
- Which data, systems and permissions will you need?
- How will we test ordinary cases, exceptions and failures?
- Who owns the code, documentation and ongoing operation?
- What is included in the fee, and what happens when requirements change?
When assessment should come first
If nobody can describe the current workflow or agree what a good result looks like, building can lock in the wrong process. A small internal mapping exercise may resolve this. Bring in outside support when the decision spans functions or your team lacks the capacity or expertise to assess it.
When implementation can come first
A stable, documented process with usable data and a clear success measure may be ready for a bounded build. Even then, agree how errors are detected, who reviews consequential outputs and how the system can be stopped or rolled back.
Where ThinkForge Labs fits
ThinkForge Labs connects strategy, product, brand, growth, people and systems for founders, creators and early-stage teams. Our AI Opportunity & Systems Audit addresses prioritisation and readiness. Agentic Systems work and custom engagements address implementation; the scope is agreed separately.
This is our own buying guide. Provider titles are not standardised, and the comparison is a decision aid rather than a ranking of agencies.
